Vision
To drive innovation at a leading biotech, the global Portfolio & Resource Management (PRM) team needed to partner across the business to evaluate, prioritize, and allocate appropriate resources to support projects.
Challenge
- PRM needed a new customer-centric operating model based on agile principles with robust governance to meet the needs of different customer segments and personas.
- Adoption depended on buy in from Customer, Delivery, Insights & Enablement, PRM teams and the wider business.
Solution
The PRM team turned to Genioo to accelerate the initiative as our ways of working aligned with what they wanted to achieve. We partnered with them to:
- Divided the tasks into three sprints 1) portfolio management 2) resource management 3) change and communications management.
- Set up and deliver structured cross-functional workshops to get teams working together to map out customer personas, service design considerations, organizational structure and align on everyone’s roles and responsibilities.
- Co-create high-level process schematics and robust governance for better decision making and risk escalation and develop a range of tools/templates to facilitate program assessment, prioritization, planning, resourcing, governance, and reporting.
- Develop a change management toolkit to support the pilot and rollout.
- Map out software requirements and features and sketch out what a tool might look like to enable future PRM digitilization. With the requirements to hand we assessed available software in the market and made recommendations.
Impact
- Workshops enabled cross-functional collaboration and co-creation of the future state of their operations.
- Teams felt motivated and empowered to design an operating model to improve customer and employee experience that they believed in and owned.
- PRM had the knowledge and confidence to carry forward the initiative, implement the new ways of working, and move into the next phase of digital enablement.
