Challenge
- Following a top-tier firm Supply Chain improvement strategy, our client faced a diverse, complex implementation across multiple geographies.
- Globally and conceptually defined processes had no validation of working in reality and adaptation to local ways of working.
- Customer demands for tailored specifications had led to >500 individual products creating further complication in TechOps / Quality processes and a disconnect with Commercial.
Solution
The company partnered with Genioo to drive strategy realization and implement global processes locally across sites and management levels. Together, we:
- Assessed daily activities of local teams, integrating our team seamlessly at site level to deepen our understanding of processes, products, compliance, and quality.
- Engaged sites across geographies with the agility to navigate local business needs and site-level maturity and to earn the trust and collaboration of local sites/management to optimize processes.
- Worked with Commercial and TechOps to analyze and segment customers by value, enabling transparency on SKU creation, customer conversion, process validation, etc., to define new service levels and clear action plans mapped to three customer value tiers.
- Shared insights with the steerco – heads of Sales, Product, Supply Chain, and Quality – facilitating cross-functional collaboration to rationalize and simplify the SKU portfolio aligned to customer tiers.
- Adjusted resources as the project evolved enriching supply chain, analytics, and stakeholder engagement capabilities as needed.
Impact
- Simplified the portfolio by more than 50%, reducing SKUs from more than 500 to under 250.
- Realized a 7x ROI in cost savings through process optimization.
- Successfully rolled out the program across 8 sites across EU, LATAM, and APAC.
- Transformed an on-paper strategy into a successful results-oriented reality.
