Vision

Welocalize, a global provider of translation and localization services, sought a more scalable and efficient delivery model. Facing significant cost pressure and rising client expectations for speed, quality, and digital experiences, the organization aimed to further embed agentic solutions. The objective was to streamline operations, improve efficiency, support growth, and build an AI-enabled delivery organization with the help of Claude.

Challenge

Welocalize's delivery relied on manual, fragmented project management touchpoints across the entire workflow, driving significant effort and cost:

• Project management cost for the majority of accounts were in the 15-20% range, while some leading accounts were as low as 4%
• Inconsistent process documentation slowed automation opportunities
• No clear view of where automation and AI would add most value

Solution

Genioo and Welocalize co-designed and implemented a Delivery Transformation / Workflow Re-engineering Program to realize end-to-end operational and AI-enabled efficiencies leveraging Claude:

• 30+ account discovery sessions in four months, mapping the full lifecycle of a translation project with Claude, from intake to invoicing
• A standard 17-chapter SOP template and the Claude solution that develops this standard SOP based on messy, unstructured account documentation
• Three ideal workflow designs as target states, so teams can easily identify key gaps and close them with Claude, rather than make incremental fixes
• Business cases to quantify time and cost savings across workflows
• Implement agentified and automated processes leveraging Claude (Cowork and Code)
• Roll out to multiple client accounts and accelerated adoption across remaining client account teams given best practice playbook

Discovery, workflow redesign and impact assessment ran in parallel, so the team could rank agentic AI opportunities across process steps by value before implementation of selected use cases.
